Our author, Jayanto Mukherjee, shares his perspective on why the true value of legacy applications lies not in the code, but in the business knowledge they hold, and how AI-powered modernization can unlock that value.

During a recent conversation about legacy application modernization, I asked a client a simple question:

“If you were building this application today, knowing what AI can now make possible, would you build it the same way?”

The answer came immediately: “No.”

That response captures the challenge facing many organizations. Legacy applications still run critical business processes and contain years of valuable business knowledge. But many were built for a different era, before cloud-native architectures, intelligent automation and generative AI began reshaping how businesses operate.

These applications are valuable. They are simply not ready for everything businesses now expect from them.

That is why we need to stop seeing legacy applications as aging technology waiting to be replaced. We should see them as business assets waiting to become intelligent.

The real value of legacy applications is business knowledge

Conversations about legacy systems often focus on aging code, technical debt and rising maintenance costs. But the most valuable part of a legacy application may not be its code.

It is the knowledge embedded within it: years of business decisions, operational processes, customer understanding and industry expertise.

That changes the modernization question.

Instead of asking, “How quickly can we replace this system?”, organizations should ask:

“What business value is locked inside this application, and what more could it do if it were powered by AI?”

This shift is at the heart of intelligent application modernization.

AI needs modern, adaptable application foundations

AI is now part of almost every leadership conversation. Organizations want to use AI to improve productivity, enhance customer experiences and accelerate innovation.

But AI cannot deliver its full potential in isolation. It needs access to trusted data, business processes and applications that can adapt and integrate.

For many legacy applications, that presents challenges. Documentation may be incomplete. Dependencies can be difficult to identify. The people who originally built the systems may no longer be available.

AI-powered application modernization creates a bridge between an organization’s AI ambitions and the applications that run its business. It enables organizations to preserve valuable business knowledge while introducing the flexibility and intelligence required for the future.

AI is changing how legacy applications are modernized

AI does not just change what an application can do. It is also transforming how applications are modernized.

Purpose-fit AI agents can support activities such as discovery, reverse engineering, code analysis, documentation, modernization and testing.

Combined with experienced engineers, AI agents can accelerate modernization while retaining the context, judgment, quality and governance complex transformations require.

This approach is central to Sogeti’s Intelligent Application Modernization with Agentic SDLC, which combines application and cloud expertise, purpose-fit AI agents, modernization accelerators and reusable engineering practices.

Start small, prove value and scale application modernization

One lesson from transformation programs is clear: momentum matters.

When business value remains years away, priorities change and confidence can decline. Rather than beginning with a large-scale, multiyear modernization program, organizations can start with one or two carefully selected applications where the business challenge is clear and the potential impact is measurable.

A focused modernization engagement can help reverse-engineer, modernize and test priority applications while identifying opportunities where AI can create additional value.

The goal is not another assessment. It is tangible modernization progress and a repeatable pattern that can scale across the application portfolio.

From maintaining legacy systems to building intelligent applications

Legacy applications represent years of investment, business knowledge and operational experience.

Intelligent application modernization gives organizations an opportunity to unlock that value, not by replacing everything, but by combining business knowledge, engineering expertise and purpose-fit AI.

The future of application modernization is therefore not simply about moving from old technology to new technology.

It is about transforming applications that support the business into intelligent, AI-ready business assets that can help shape its future.

So, returning to the question at the beginning: if organizations were building these applications today, they probably would not build them in the same way.

Your legacy applications know more than you think. Put that knowledge to work.

The model changed while you were congratulating yourself

One contradiction sits at the center of assessing anything intelligent: you judge its future behavior on the only evidence you have, how it behaved on the prompts you happened to try. With ordinary software that gap is bearable, because the code sits still. An AI system refuses to sit still, and that changes what a passing assessment is worth.
